How JMCX, led by James McIntyre, partnered with the founders of AI Growth Academy to step back from day-to-day execution and create clarity on how customer growth, loyalty, and retention could scale without increasing complexity.
At a glance:
Mapped the end-to-end customer journey across acquisition, onboarding, participation, and community
Prioritised the moments that most strongly drive trust, retention, and long-term growth
Outcomes included clearer growth priorities, improved alignment between ambition and operational readiness, and a scalable foundation for the next phase of growth.
AI Growth Academy is a fast-growing education business delivering AI capability uplift through in-house team training, strategic partnerships, and a rapidly expanding public B2C training program.
Over the past 18 months, the business more than doubled in size. While enterprise and partner-led growth continued to scale, the most significant acceleration came from public training — requiring AI Growth Academy to engage, nurture, and retain a much larger and more diverse customer base than ever before.
To sustain this momentum, the team recognised that their operating model, systems, and customer experience needed to stay several steps ahead of growth.
The Challenge
AI Growth Academy faced a set of growth challenges common to founder-led, high-velocity businesses:
Rapid growth increased operational complexity across acquisition, onboarding, engagement, and community
Founder-led teams were deeply embedded in day-to-day execution, limiting time to step back and see the full customer journey
The “curse of knowledge” made it difficult to objectively assess friction, confusion, or unmet customer needs
Existing funnels were performing, but signs of leakage and friction were emerging as volumes increased
The business needed clarity on where to prioritise effort to drive loyalty, trust, and long-term retention at scale
Without intervention, growth risked becoming harder to sustain and more costly to maintain.
I partnered with AI Growth Academy to run a series of Rapid Journey Prototyping sessions focused on customer growth, loyalty, and retention.
My approach focused on:
Stepping back to map the end-to-end customer journey across acquisition, onboarding, participation, and community
Applying external perspective and objectivity to challenge assumptions about how things “should” work
Digging beneath surface issues to uncover the real behavioural drivers, friction points, and emotional triggers
Identifying where data, technology, channels, and communication could be better leveraged at key moments
Prioritising opportunities that would most strongly influence trust, loyalty, and long-term growth
This process created space for clarity, alignment, and strategic focus, without slowing momentum.
A clear, end-to-end view of the AI Growth Academy customer journey
Identification of leaky funnels and priority drop-off points
High-impact opportunities to surprise, delight, and build trust at scale
Clear prioritisation of CX, loyalty, and growth initiatives
A practical blueprint for strengthening community and retention into 2026
The outcome was insight translated into action — not just documentation.
Clear visibility into where and why customers were disengaging
Improved focus on the moments that matter most for loyalty and trust
Stronger alignment between growth ambition and operational readiness
A scalable framework for customer growth, retention, and community building
Increased confidence in the foundations required to support the next phase of growth
This engagement focused on the entire customer lifecycle, not isolated touchpoints. Through rapid, condensed journey mapping sessions, the founders were able to step out of day-to-day execution and quickly build a shared, end-to-end view of the customer experience grounded in real behaviour.
By compressing months of analysis into focused working sessions, the founders identified where growth was becoming fragile, where friction was emerging, and which moments mattered most for trust, loyalty, and long-term retention.
This founder-led clarity combined with lifecycle-based prioritisation rather than intuition, created focus, confidence, and a stronger foundation for sustainable growth as the business continued to scale.
